
The numbers
Verne Harnish published the arithmetic of scale in Scaling Up (2014), drawing on Gazelles and US Census data: only about 4% of companies ever exceed $1M in revenue, 0.4% reach $10M, and roughly 0.06% reach $50M. The funnel is not a funnel. It is a cliff face, and each ledge holds a tenth of the climbers the last one did.
Before the uncomfortable part, the credit: if you have crossed $3M, you have already done something roughly 96% of companies never do. Founders rarely give themselves that. It took vision, instinct, and more resilience than most people will ever be asked for.
A different kind of hard
Here is what the cascade measures. Each threshold is not simply harder than the last. It is a different kind of hard, demanding a different skill.
Getting to $1M rewards hustle and instinct: the founder reads the market, makes the call, and outworks the problem. Getting to $10M rewards the opposite muscle: the ability to make that instinct legible, so that strategy can be held by people who are not you and execution can be owned by people you do not supervise directly.
The founders who stall between thresholds are almost never the ones who ran out of drive. They are the ones who kept applying $1M skills to a $10M problem, working harder at the very approach the next threshold is designed to filter out. The cliff face does not filter for effort. It filters for structure.
Making instinct legible
Structure begins with one asset only the founder can supply: a vision articulated clearly enough to build on. Three moves convert instinct into something scalable.
Write the destination down in full. Instinct that lives only in your head scales exactly as far as your calendar does.
Extract the strategy from it visibly. Your leadership team should be able to trace every strategic choice back to the destination, so when conditions shift they can re-derive answers instead of re-routing questions.
Hand execution to owners, not executors. An owner holds a piece of the destination. An executor holds a task list. Only one of them scales.
The vision that got you to $3M is the same vision that gets you to $10M. What changes is where it lives.
